AI is a variable cost engine, so your commercial model must change.
For two decades, SaaS economics were built on a simple trade: high upfront R&D and sales costs in exchange for low marginal cost at scale. That trade is breaking. AI reverses the assumption that usage becomes cheaper as you grow. Inference, orchestration, and continuous experimentation introduce real, variable cost that scales with customer behaviour, not just customer count.
This is already visible in how companies like Amazon, OpenAI, and Microsoft talk about AI internally. AI spend is not treated as infrastructure overhead; it is managed as a cost of goods sold problem. When Satya Nadella frames AI as a “new compute layer” with demand elasticity, he is signalling a shift in commercial logic, not just architecture.
The companies pulling ahead are not waiting for perfect models. They are rewiring pricing, packaging, and operating discipline fast enough to learn where value is actually created and where margin leaks. The laggards are shipping AI into legacy plans, masking cost, and discovering the consequences at renewal time.
The new SaaS unit economics problem is variable AI cost
In classic SaaS, cloud costs were largely predictable. Salesforce, Adobe, and early HubSpot scaled on the assumption that incremental usage cost approached zero once infrastructure was in place. That assumption underpinned long term contracts, aggressive discounting, and high confidence forecasting.
AI breaks that model. Inference cost scales with actions, not logos. Orchestration cost grows with workflow complexity. Experimentation cost rises as teams iterate faster. This is why cloud spend is now openly discussed as a top two cost line for software businesses, second only to labour in many mid market and enterprise SaaS firms.
The commercial consequence is volatility. Forecasting breaks first. Discounting follows. Quota setting becomes guesswork. Revenue is booked upfront while cost is realised later and unevenly. Finance teams see healthy gross margin in aggregate while specific features or customer cohorts are already unprofitable.
This pattern has shown up repeatedly in midsize SaaS companies embedding generative AI into support, content, or analytics workflows. A minority of power users drive the majority of inference calls. Cost per action drifts upward as prompts get longer and workflows chain together. Margin erosion stays invisible until renewal or repricing forces the issue.
Pricing is becoming the control surface
In the subscription era, pricing was primarily a growth lever. In the AI era, pricing becomes the control surface for cost, demand, and value exchange.
This is why companies closest to AI cost curves have moved first. OpenAI’s shift from flat access to tiered usage, credits, and caps was not a monetisation afterthought. It was a cost control mechanism. Stripe’s usage based pricing model offers a parallel lesson: meter where cost and value coincide, not where it is convenient to sell.
The same logic is now visible across SaaS. “AI included” plans without limits look generous, but they create unbounded liability. In contrast, AI add ons, credit bundles, and explicit usage entitlements set expectations on both sides of the value exchange.
Operators like Rob Litterst have argued publicly that limits are not anti customer; they are clarity. They force customers to focus AI on high value use cases. They also give the vendor the ability to price expansion on demonstrated ROI, not vague promise.
The commercial principle is simple. Customers should benefit when AI helps them achieve an outcome more efficiently. They should not be rewarded for consuming inference endlessly.
Packaging and GTM must reflect who captures value
AI does not create uniform value across customers. Packaging that ignores this reality subsidises low willingness to pay use cases with high willingness to pay ones.
Shopify offers a useful reference point. Its approach to AI tooling increasingly distinguishes between merchant tiers, workflows, and revenue impact. AI that directly improves conversion or reduces fulfilment friction sits closer to monetisation than AI that offers marginal productivity gains.
This same segmentation logic is emerging in B2B SaaS. AI features tied to revenue generation, compliance, or customer experience command different economics to those aimed at internal efficiency. Packaging must reflect that distinction explicitly.
The most effective GTM motion is to land with bounded use and expand with proof. Enterprise plans increasingly include defined AI entitlements rather than unlimited access. Expansion then happens through usage, additional credits, or outcome aligned upgrades.
Sales teams have to evolve accordingly. Selling “AI inside” worked in 2023 when novelty drove demand. It does not work when CFOs ask how cost scales. The new sale is outcomes plus guardrails, with a clear explanation of where value is captured and how it is priced.
Operating discipline beats better models
Model quality matters, but it is not the primary differentiator. Operating discipline is.
Netflix provides a non AI but highly relevant precedent. Its engineering blogs consistently frame efficiency as a commercial requirement, not a technical preference. Teams are expected to understand the cost impact of architectural decisions and optimise accordingly.
AI raises the stakes. FinOps, RevOps, and Product can no longer operate in parallel. They must jointly set cost budgets at a feature level. Every AI powered workflow should have an explicit cost envelope, success metric, and kill criteria.
Instrumentation is the enabler. Cost per output. Cost per customer. Cost per segment. Without this visibility, pricing is speculative and expansion is dangerous. With it, teams can run rapid feedback loops on price tests, caps, prompt policies, and even feature availability.
This is where many SaaS companies stumble. They invest heavily in models and interfaces but under invest in commercial telemetry. The result is impressive demos and fragile economics.
The defensible advantage is learning velocity
The long term advantage in AI is not secrecy or scale. It is learning speed.
Amazon has demonstrated this repeatedly, from AWS pricing to retail logistics. Ship early, measure relentlessly, and reprice without sentimentality. AI accelerates this playbook but does not change it.
Leading operators are already moving toward more frequent pricing and packaging adjustments for AI heavy features. Quarterly repricing, once unthinkable in SaaS, is becoming normal where value and cost move quickly. Features with negative contribution margin are quietly retired, regardless of internal enthusiasm.
This is not recklessness. It is commercial hygiene. Treating AI decisions as commercial decisions forces clarity about value creation, delivery, and capture.
The companies that win will not be those with the most advanced models. They will be the ones that learn fastest where customers derive value, how much they are willing to pay for it, and what it costs to deliver. Everything else is noise.
